Today, I will be working you through the steps you need to take to bring out the best in your staff. Your business will be made profitable and sustainable only when your staff deliver the results that are expected of them.

1. EMPLOY ONLY THE RIGHT PEOPLE- The first step to bringing out the best from your staff is to employ right from the word go. Do not employ people who you know will not fit into the culture you are trying to build. Its easier for a single bad egg to spoil a truck load of good eggs. You must never employ someone who you know lacks the critical qualities your business needs to grow. Before you employ anyone, make a list of the key qualities that you need for your business to grow. Even if the applicant is excellent in all areas except the key area that you need, do not try to manage. Keep looking

2. TRAIN YOUR STAFF REGULARLY - Training is very important to getting the best out of your staff. I recently did a training on debt recovery for a company that had been having a major debt crises with its customers. Within one week after the training, the staff used the new insights they got from the training to drop the amount of debt that their customers were owing them massively. You must train your staff regularly especially in your business key success driving factor areas.

3. GIVE THEM A CLEAR WORKING GUIDELINE AND SOP - Each of your staff  must have a copy of your company standard operating procedure to know how things are done in your organisation. This will eliminate assumptions from your business because as you know, assumptions is the mother of most mistakes.

4. PUBLICLY ACKNOWLEDGE THEIR ACHIEVEMENTS - This is the key ingredient to bringing the best out of your staff. Everybody loves to be appreciated and they love it more when the appreciation is done publicly. This is one secrets that great leaders have mastered. They have mastered the art of appreciating and publicly commending their staff for doing a job well. They will give credit to their staff even if they too played a key role in the achievement. This is a major moral booster for your team.

5. FIRE POOR PERFORMERS IMMEDIATELY - I once fired a staff despite the fact that she was pregnant. I had to get rid of her because she was becoming a bad influence on others. I also wanted her dismissal to be a warning to others that we don't tolerate poor work habits. If you want to get the best from your staff, you must learn to fire the poor performers PUBLICLY and especially those with negative influence on others. And once you decide to fire, you must fire immediately.

6. IMPROVE YOURSELF - Staff work better when they know that their leaders are better than they are. Respect is a key component of bringing out the best in your staff. When you don't develop yourself and you force your staff to improve themselves, it will get to a stage where you will become the stumbling block in your business wheel of progress because your team will be looking up to you for direction and its only personal development that will help you come up with wonderful business growth strategies.

Now, look at your staff and start with the training of your team members and yourself.

Welcome to Kanselor University where we teach business owners how to build profitable and sustainable businesses. Today, I want to talk about a tool that you can use to expose the staff that are taking value away from your organisation. That tool is called KPI Key performance indicator.

I recently was invited by a client who wanted to find out why his business had been going down despite the fact that he had one of the best set of staff. When I came in, I asked him why he felt his staff were the best. He told me that they are always friendly and hardworking. I asked him what was his yardstick for measuring their level of productivity and he said he had none.

Now the yardstick I mean was what where the indicators he used to measure their performance. I wanted to know what HARDWORK meant to his business and if it equated to one of the factors that make businesses profitable and sustainable.

We established that for his business to breakeven, he needed to generate a monthly revenue of ten million. We then established that to consider a staff as hardworking, he or she must contribute at least 10% to the breakeven revenue figure of the company.

We then calculated how much each of the "HARDWORKING STAFF" he had, had been contributing and he was shocked to discover that the one he regarded as the best among them contributed less than 0.5% to the key monthly target.

It was then that it dawned on him that what his staff were doing was to become very friendly and pretend to be hardworking whenever he was around but did practically nothing when he was not there. We then established KPI KEY PERFORMANCE INDICATORS for each position in his company.

What this meant was that even if a staff washes the Business owner's car but failed to hit his metrics based on the KPI set for him, his salary was slashed. He was amazed at how people he used to think were hardworking suddenly exposed themselves as grossly incompetent and had to be fired.

KPI helps you weed out poor performers who are great actors. People who are sucking out the life from your business in terms of salary but will always give you wonderful excuse for doing nothing and will always be very busy whenever you are around. Every company that wants to become profitable and sustainable must establish clear KPI for every position in their organisation.

And no matter how nice a staff is, the yardstick for classifying him or her as a good staff must be the KPI set for his position. One KPI every staff must have is number of customer they interfaced with and contribution to Sales growth or Cost decrease.

Welcome to Kanselor University. Today, I want to share with you a key success principle called WHITE SPACE that the rich use massively to drive their success.

I became conscious of the principle of white space while watching an interview Warren Buffet gave to Charlie Rose. During the interview, Charlie Rose asked Warren Buffet about the small book that Warren Buffet always carried where he wrote down what he was going to do each day. Charlie Rose asked Warren if he could see what Warren Buffet had written as the things he will be doing in the days that week.  

That was where I saw the magic of White space in the book. Warren Buffet will write one or two things as what he wanted to accomplish in a day or even a week. Charlie rose then asked him why he had so much empty space in his TO DO book. Warren Buffet then said that most people fill their days with lots of things usually small things that they want to achieve in a day and at the end of the day have little space left to fit in the big things that are critical to success. He said he does the reverse. He picks something big he wants to achieve in a day and gives it a lot of time, that is he deliberately creates a lot of white space. And this white space he use to focus on doing just the few very critical things that are important for success in life.

Jesus once told us how powerful White space for big ideas are when he was invited to the house of Martha the sister of Lazarus. Martha when she saw Jesus started to run around preparing the meal and getting the house ready for Jesus dinner while her sister Mary just sat at Jesus feet listening to Him share principles of life. Martha came and asked Jesus to tell Mary to come and help her in serving. But Jesus told Martha about WHITE SPACE. He said to Martha "You are spending your time active and worrying about many things but only very few things are critical to make you successful and Mary has chosen to give her time to those few and vital things.

Personally, I used to fill my day with lots of things I will be doing in a day but after learning about the WHITE SPACE principle, I have taken time to list the things that are critical to making Kanselor University successful. And its to those those that I gives hours in my to do list. I create a lot of empty space in my usually busy schedule and dedicate those time space to those things I have decided are critical to making Kanselor University successful.

When you decide to create white space by eliminating a lot of things that usually cluster your time, realize that nature abhors vacuum. You thus must deliberately resist allowing other stuffs to creep into your white space.

General Collin Powell once shared how he rushed to see President Ronald Reagan to inform him that a lot of Japanese companies where buying up critical buildings in USA. He said as he talked, the president was watching two birds playing. When the General finished, Reagan pointed to the two birds and asked him if they were not beautiful? The general was shocked and asked the President if heard what he just told him. This time Reagan asked him if the Japanese activities would affect the National security of the United state and when the General said NO, Reagan told him that it then had nothing to do with him as the president and went back to his bird watching.

Having a TO DO list is critical to success but the TO DO list must always contain only the few but critical things that are vital to your success.

8.30 - 93.0 am    -----------------Review work of team members

9.30 am - 10.00am -------------Send mails

10.00 am --3.00pm -------------Call and visit key customers ( 5 hours of white space to focus solely on customers)

3.00pm - 5pm   ------------------Read Business growth book (Two hours of white space focused on business                                                                                intelligence)

Looking at this todo list, you will see that it contains just five items for the whole day and all of them are key items that will grow a business

Are you aware that most people that got the youwin grant and other grants running into millions of naira cannot account for what happened to the huge grant they won just few years after winning the grants?

I made a discovery that showed me that Nigerian business startup comapny owners program their business for failure from day one. The irony of it is that even after showing them that they have programmed their business for failure, most of them will never change their course of action or business direction.
Now, what is the discovery that I made that proved to me that most Nigerian business startup companies are doomed to fail.

Welcome to Kanselor University. Today, we will be sharing some key insights with you from the unbelievable but true death of Etisalat Nigeria so that others can learn from it.
A few months back, we woke up and heard that Some banks wanted to take over Etisalat Nigeria. Nobody believed it including the staff of Etisalat Nigeria but today, the last memory of Etisalat Nigeria has been wiped off the slate of Nigeria telecommunication sphere. So, what lessons can we learn from this.
These are some lessons that you can pick and apply to your business from this experience.

1. KNOW THE WORST THAT CAN HAPPEN AND PREPARE FOR IT- Etisalat Nigeria failed to ask itself what was the worst thing that could happen to its business. They took a loan at outrageous terms during an economic bubble and believed that things will remain rossy in Nigeria. Their miscalculation resulted into a debt of over a billion US dollars
LESSON: KNOW THE WORST THAT CAN HAPPEN TO YOUR BUSINESS AND TAKE EVASIVE ACTIONS TO AVOID THEM. I repeatedly ask our students this question. There was a student that I discussed this with a few years back and we came up with two things that can destroy his business. After that I called him repeated to do something about them. A few days ago, he came to me sweating profusely. One of the worst thing we discussed that could destroy his business had happened and he had not planned for it. Today he is spending millions trying to resolve a matter that would not have cost him up to few hundred thousand. I have to admit that I am guilty of this too. There are two factors that I just realised can destroy one of my businesses and for months I have done nothing about it. Today, I have decided to start doing something about them

2. LEARN FROM EXPERIENCE OF OTHERS AND NOT YOUR OWN EXPERIENCE - Warren Buffet was once asked what was the secret to his massive business success. His answer was that he studied the mistakes of big organisations that killed or almost killed them and makes sure he avoided any situation no matter how attractive that may lead him to experience the same fate that the companies that made the mistake experienced. There are thousands of cases of companies that were killed because they borrowed massively during a bubble and could not service the load when the economic bubble burst. Etisalat Nigeria had enough evidence that the financial line it was towing was a very dangerous though lucrative one. They chose to follow the dangerous path. Today, they are paying the supreme price
LESSON: DO NOT PLAY RUSSIAN ROULETTE WITH YOUR BUSINESS- Make sure when you are considering the huge benefit that a business transact will yield, make sure that the risk no matter how remote it may look, is not what can destroy you. Warren buffet said its better to play in the middle of the football field because the chances of you kicking the ball out will reduce unlike when you always play by the touchline.

3. YOUR BANKER IS NOT YOUR FRIEND - I know that by now, the former owners of Etisalat Nigeria will be shocked by their experience with their bankers. They would have assumed that their bankers will understand that the economic situation that made them default was way beyond their control. But the bankers were focused on their money. Never make the mistake of assuming that your bankers will come to your aid when something terrible happens to your business. Etisalat Nigeria made the mistake of making this deadly assumption
LESSON: Understand that something terrible can happen to your best laid plan so never over expose YOURSELF to a degree that the live and death of your company is in the hands of another person especially your banker. I recently was presented with a list of properties that Nigerian banks wanted to auction. These were properties that some Nigerians used to take loans to import products that they could not sell off to meet their obligation. No matter how friendly your banker may appear, THEY ARE NOT YOUR FRIENDS.
4. ITS NOT ALWAYS THE BEST TO TRY TO BEAT YOUR COMPETITOR - One of the worst mistakes of Etisalat Nigeria was their goal to become the industry leader. This made them borrow massively to fund their massive expansion. The irony of it is that they were doing well in there position as telecom company in Nigeria. Funny enough, there is enough evidence where big companies in Nigeria died because they wanted to beat their competitors. For instance, Skye bank Nigeria WAS DOING VERY WELL UNTIL IT DECIDED TO BECOME A TOP TIER BANK. It borrowed massively to acquire MAINSTREET BANK then the recession hit Nigeria and they collapsed. It took the CBN to rescue the bank. Bank PHB was not so luck when it borrowed to acquire spring bank and that debt killed it.
LESSON - Dont compare yourself to an industry leader and strive beyond your capacity to overtake a leader. Sometimes, its safer to stay behind a leader and live than to try to become bigger and die.

This is a lesson on how to avoid poverty in Africa because Africans are poor not because they are not hard working. Rather Africans are poor because they fail to properly deploy the immediate rewards from their labour or luck.

I want to share the lessons from two Nigerian men that got huge lumps of money from different sources majorly via luck.

One of them inherited a property from his father and luckily for him one of the telecom companies came and mounted a mast on the property. He was paid a huge amount of money as lease by the company. Immediately he got the more, he declared that he was the area father of the street and started spending money like there is no tomorrow. He bought a second hand bus, employed a driver to drive it. All he does every morning is to sit in front of his house relaxing until evening.

The second person won a competition where he got over five million naira as his reward. He asked his mentor what he should do with the money and the mentor advised him to use the money to buy Federal Government Treasury bill while he decides on what he wanted to do. He did that and is currently learning a trade

Both of them got their financial largess less than a year ago. But today, the one that got the money from the Telecom company is so broke that his wife goes around begging people for money to buy food for their baby while the other one that won the Jackpot was just paid close to two hundred thousand naira interest from the treasury bill he bought.

LESSONS FROM THESE TWO NIGERIAN MEN FOR YOUNG AFRICANS

  1. EVEN IF YOU ARE POOR MAKE SURE THAT YOU HAVE RICH MENTORS THAT MENTOR YOU – The man that won the jackpot still has his money and more because he had a rich business savvy mentor to advise him while the other man is very broke because he was advised by his fellow poor friends to buy a bus and that bus is now parked in a mechanic workshop for the past ten months.
  2. DO NOT INVEST YOUR MONEY INTO A BUSINESS YOU DON’T UNDERSTAND – The man that got five million realised that he knew nothing about business. The next thing he did after putting the money into an investment vehicle was to give himself one year to learn the trade that he wanted to invest the money into. The other man felt all transportation business was about was just to buy a bus, give it to a driver then relax and be collecting huge returns every day. He just realised that all that glitters is not gold because the bus rather than give him a return took money from the one he had for repairs.
  3. IF ALL YOUR CLOSE FRIENDS ARE POOR, END THE FRIENDSHIP – I once heard a man say that if the nine closest people to you are poor and lazy then look in a mirror and sooner than later you will see the tenth poor and lazy man or woman. The man that invested his money while he was learning a trade did so because though he was poor, he had rich friends that were advising him. The other man had only unemployed lazy group of friends who immediately elected him as their leader when he got the money. Today he is as broke as they are. You need to analyse your circle of friends and if most of them are not close to where you would like to be in future then its time for you to change your group of friends.
  4. GETTING A ONE OFF MONEY AND BEING RICH ARE NOT THE SAME – What you need to realise is that being lucky in winning money and being rich are not the same. As long as you don’t know how to make the money you have to keep multiplying itself, you will definitely end up broke. The man that got the lump sum of money as rent did not realise that getting money and making money where not the same. He felt he was a financial guru just because a huge some of money was dropped into his laps. Today he is facing the harsh reality of not being able to feed his family. The second man realised that and immediately got someone who knew how money was multiplied to guide him him.

HIT THE GROUND RUNNING: The first thing this community leader did was to launch the electrification of the estate. Within the first year of his tenure everyone had electricity. LESSON: Give vibrant people in your organisation some sense of belonging by creating space for them to help grow your vision for the organisation

FOCUS ON THE KEY NEED OF YOUR PEOPLE - The magic that this community leader did was to construct the over five kilometre of road within the community with paved stone. This even to me was quite outstanding. In fact other communities are sending their people to him to understudy how he did it. He saw that the key need of his community was access road. He began by tasking his community. and immediately started working on the road 100 metres at a time. In less than two years, he has been able to construct an amazing network of road.

LESSON: Solve the problems that your customer or people are facing and not the problem you like.

TASK YOUR PEOPLE TO GET THE JOB DONE: This community leader team that collect money used for the project can be quite annoying in carrying out their task. On the day that they want to collect the levies from the residents, they will lock all the exits from the estate and no one goes out without showing evidence that he or she has paid

LESSON: You must be a tough leader and take tough decisions that may annoy some of your followers if you want to achieve great results

BE ACCESSIBLE AND GO SEE FOR YOURSELF: The beauty of this community leader leadership style is that he is always accessible. And most times you will see him walking around to see for himself what is going on in his community. That way he can feel the pulse of his people to be sure that he is working in Line with their needs.

BE WILLING TO STEP DOWN FOR OTHER TO STEP UP: He has been calling for an election for years because his tenure has expired but his community will always step it down any time it is raised during a community meeting. They will always say that they are not ready for one yet.

LESSON: When you add value to a system, everyone in the system will work extra hard to ensure that you remain even if it means increasing your reward.
